COD returns in Pakistan: a courier delivering parcels on a motorbike

Every returned COD parcel costs you delivery both ways, packaging and blocked stock, with zero revenue. Most returns can be prevented before the parcel leaves your warehouse.

Track your return rate every week. You cannot fix a number you do not measure

Confirm every COD order by call or WhatsApp before dispatch. This single step removes most fake and impulse orders

Many returns are really expectation problems: the product did not match the photo, size or delivery promise

Use simple rules for risky orders, such as an advance for very large orders or repeat refusers

Pick couriers by delivery success and speed in your key cities, not only by the cheapest rate
Short answer: You reduce COD returns in three places. Before the order, by making the product page honest and clear. After the order, by confirming it before you ship. During delivery, by choosing reliable couriers and keeping the customer informed. Do all three and most stores see far fewer parcels come back.

Cash on delivery is not going away in Pakistan. It is how most first-time buyers feel safe ordering from a brand they do not know. The goal is not to remove COD. The goal is to keep the orders and lose the returns.

Why COD returns hurt more than you think

A returned parcel does not just mean one lost sale. Add up what it really costs you:

Delivery charge to the customer, which you still pay.
Return charge back to you, with most couriers.
Packaging, printing and the time spent packing.
Stock that was blocked for a week or more and may come back damaged.
The ad cost you paid to get that order in the first place.

When you add the ad cost, a single returned order can wipe out the profit of several good orders. That is why return rate is one of the most important numbers for any COD store.

First, measure your return rate

Your return rate is the share of dispatched COD parcels that come back undelivered or refused. If you shipped 200 parcels last month and 30 came back, your return rate is 15%.

Track it in a simple sheet every week, and split it by:

City: some areas may have far higher returns than others.
Product: one product with misleading photos can drive most of your returns.
Traffic source: some ads or influencers bring curious clickers rather than real buyers.
Courier: delivery success can vary a lot between couriers in the same city.
Reason: refused, not reachable, wrong address, changed mind, product not as expected.

Once you split the number, the cause is usually obvious.

The five main reasons parcels come back

ReasonWhat it looks likeMain fix
Fake or prank ordersWrong names, unreachable numbers, joke addressesConfirm every order before dispatch
Impulse ordersBuyer ordered late at night, then changed their mindQuick confirmation call and clear delivery time
Expectation gap“It looked different in the photo”Real photos, size charts, honest descriptions
Slow deliveryBuyer bought elsewhere while waitingFaster courier, tracking updates
Not available at deliveryRider could not reach the customerAccurate phone, landmark in address, delivery alerts

Before the order: set the right expectation

A lot of returns are decided before the customer even clicks “order”. If the product page creates the wrong picture, the parcel will come back.

Use real photos of the actual product, including one in normal light, not only edited studio shots.
Add a clear size chart in centimetres or inches, with a tip on how to choose.
Mention fabric, weight or quantity in plain words, so nothing surprises the buyer.
State the delivery time honestly. "Delivery in 3 to 5 working days" is better than a vague promise that you miss.
Show the exchange policy, so buyers know they can swap a size instead of refusing the parcel.

After the order: confirm before you dispatch

This is the single most effective step. Before any COD parcel leaves, confirm the order with the customer.

Send an automatic WhatsApp or SMS right after the order with the items, total amount and a simple "Reply YES to confirm".
Call the orders that do not reply within a few hours.
Hold unconfirmed orders instead of shipping them. If there is no reply after a reasonable time, cancel.
Correct the address during the call, especially the area, nearby landmark and an alternative phone number.

The confirmation message also acts as a reminder. A buyer who just confirmed is far less likely to refuse the parcel three days later.

Simple rules for risky orders

You do not need complicated software to protect your store. A few clear rules go a long way:

Very large first orders: ask for a small advance or the delivery charge in advance through a bank transfer or mobile wallet.
Repeat refusers: keep a list of phone numbers that refused before, and ask for advance payment next time.
Duplicate orders: merge or confirm when the same number places several orders in a short time.
Suspicious details: obviously fake names or incomplete addresses go straight to a confirmation call.

Explain these rules politely. Most genuine buyers understand when a brand asks for an advance on a big order.

During delivery: couriers and communication

Compare couriers by delivery success, not only price. A slightly cheaper courier with more failed deliveries costs you more.
Use different couriers for different regions if one is clearly stronger in certain cities.
Share the tracking link with the customer on WhatsApp once the parcel is dispatched.
Remind the customer the day before delivery, with the amount to keep ready.
Follow up on failed attempts quickly. A call within hours can save a parcel that would otherwise come back.

Reward the buyers who pay online

You can gently shift some buyers to prepaid without forcing anyone:

A small discount or free delivery for card or wallet payments.
Faster dispatch for prepaid orders.
A small gift for prepaid orders during sale seasons.

Even a modest shift from COD to prepaid lowers your return rate and improves cash flow.

A weekly routine that keeps COD returns low

Update your return-rate sheet with last week's numbers.
Find the city, product, courier or ad with the highest returns.
Fix the biggest cause first, such as a product photo, a courier in one city or an ad that attracts the wrong audience.
Check that every order was confirmed before dispatch.
Repeat next week.

Frequently asked questions

It varies by product, city and how well orders are confirmed. Stores that do not confirm orders often see high return rates. The right goal is to track your own rate every week and push it down month by month.

For most Pakistani brands, no. COD brings many first-time buyers. It is better to keep COD and reduce returns through confirmation, honest product pages and good couriers.

Use an order confirmation tool or WhatsApp automation that sends a message after each order and asks the customer to reply to confirm. Call the customers who do not reply.

Yes, for large orders or customers who have refused before. Ask politely and explain that it protects both sides. Most genuine buyers understand.

Yes. Ads that promise too much, use misleading photos or target very broad audiences can bring impulse orders that are later refused. Track returns by ad or influencer to find the cause.
